Before selecting a provider

  • Choose the first channel and customer situations to outsource.
  • Record recent ticket volume, peaks and coverage gaps.
  • Define what remains with the internal team.
  • Name an internal owner who can approve content and escalations.
  • Identify the helpdesk, CRM and files the provider may need.

Put the pilot in writing

  • Start and end dates, working hours and time zones
  • Included and excluded tasks
  • Expected response, resolution and escalation process
  • Staffing model and named points of contact
  • Reporting schedule and review meetings
  • Commercial terms, change process and exit responsibilities

Prepare access and security

  • Use one named account per person; never share a team password.
  • Require multi-factor authentication where the system supports it.
  • Grant only the permissions required for the assigned role.
  • Agree where customer information may be stored or copied.
  • Document onboarding, access reviews and offboarding.
  • Agree incident reporting and emergency contacts.

Approve training before live work

  • Brand voice and communication examples
  • Products, policies and common customer questions
  • Approved answers and prohibited claims
  • Escalation examples and client handoff rules
  • Practice cases and a readiness check

Choose a balanced scorecard

Combine service measures with quality. Useful measures may include first-response time, backlog, resolution or correct escalation, process adherence, communication quality and customer feedback. Set definitions before the pilot so both teams interpret the numbers consistently.

Run a weekly pilot review

Review workload, service levels, quality findings, escalations, customer themes, access issues and improvement actions. Assign an owner and due date for every agreed action.

Decision at the end: continue, refine, expand or stop. The pilot has done its job when the decision is based on real operating evidence.

Prepare the next step
